A UK Trade Printer Lifted Chat Deflection From About 20% to 60% With HubSpot's Customer Agent
Tradeprint kept a rebuilt triage bot in front of HubSpot's Customer Agent (deflection ~20% to ~40%), then spent six months feeding it content and live order data (~60%). The freed time lets the team call every first-time customer.
Who this is about: UK trade printer (Tradeprint, part of Cimpress; about 15,000 active resellers and small businesses)

Explain it simply
A printing company's small support team was swamped with simple questions like where an order is. It added an AI agent that answers chats, kept its old chatbot to route each chat first, and then spent months giving the agent good product information and live order status. Now most chats are answered automatically and staff have time to phone new customers.
What was done
Their old decision-tree chatbot, Bella, deflected about 20% of chats; the rest landed on a small team also fielding phone calls.
Switching Bella off and running Customer Agent alone routed chats badly, so they rebuilt Bella as a triage layer that routes each chat before Customer Agent answers.
For about six months they rebuilt the knowledge base, enriched product information, restructured customer-facing content and flowed live order data into HubSpot, so the agent could answer where an order is.
Customer Agent transcripts now feed the product backlog, such as payment-provider glitches and artwork (pre-press) friction.
How it went
Keeping the triage bot in front moved deflection from ~20% to ~40% almost immediately; the content and order-data work took it to ~60% (59% on the day checked, against an 80% target). The team now calls every first-time customer, which it had no capacity for before.
- This is HubSpot's own case study, so it's promotional: HubSpot sells Customer Agent.
- The ~2% churn reduction in HubSpot's headline came from a parallel RFM scoring initiative, not from Customer Agent.
- HubSpot's write-up credits the six months of content and order-data work, not the agent itself, for the second jump; a CSM nursed the triage bot for three months.
Prompt
Review last month's support chats and group them by question type.
For each group, give: how many chats, an example, whether our help center answers it today (link the article or say 'missing'), and whether answering it needs live data such as order status or payment status.
Then list the 10 articles or data connections that would let an AI agent answer the most chats, in priority order. Don't write the articles yet.
Setup notes
- Don't rip out your existing chatbot: Tradeprint's deflection only rose once the old bot routed chats before the AI agent answered.
- Budget months for knowledge-base and product-content work, and connect live order data; order status was their biggest unanswered category.
- Have one person own the agent for the first months and fix stale pages it picks up.
